{"id":2824,"date":"2022-10-20T10:35:00","date_gmt":"2022-10-20T14:35:00","guid":{"rendered":"https:\/\/beomniscient.com\/?p=2824"},"modified":"2023-10-10T17:59:37","modified_gmt":"2023-10-10T21:59:37","slug":"the-hard-problem-of-content-prioritization","status":"publish","type":"post","link":"https:\/\/beomniscient.com\/blog\/the-hard-problem-of-content-prioritization\/","title":{"rendered":"Field Notes #016: The Hard Problem of Content Prioritization"},"content":{"rendered":"\n<p>Many prospects and clients have asked, \u201chow do you prioritize the content roadmap?\u201d&nbsp;<\/p>\n\n\n\n<p>I always sort of squirm and give a half answer around \u201cworking backwards from your goals and then choosing the highest impact actions,\u201d but if I\u2019m being honest, I haven\u2019t come up with a documented prioritization process.&nbsp;<\/p>\n\n\n\n<p>\u2026which is weird.&nbsp;<\/p>\n\n\n\n<p>See, my background is largely in growth &amp; experimentation. In this discipline, prioritization is a HUGE deal. You\u2019re dealing with limited resources and large opportunity costs.&nbsp;<\/p>\n\n\n\n<p>But guess where else you\u2019re dealing with limited resources and large opportunity costs? Content!&nbsp;<\/p>\n\n\n\n<p>So why don\u2019t we have a good content prioritization framework?<\/p>\n\n\n\n<p>I\u2019ll tell you: it\u2019s hard. There are three big challenges with developing a holistic prioritization framework for content marketing, which I\u2019ll get to in a minute.&nbsp;<\/p>\n\n\n\n<p>First, a bit of background on existing prioritization models for product management, growth, experimentation, etc.&nbsp;<\/p>\n\n\n\n<p>All of them, at the end of the day, are trying to maximize \u201cexpected value,\u201d which is \u201ca predicted value of a variable, calculated as the sum of all possible values each multiplied by the probability of its occurrence.\u201d<\/p>\n\n\n\n<p>The two main inputs for expected value are \u201ccost\u201d and \u201cpredicted reward,\u201d and the predicted reward can further be broken down into the estimated payout and the probability of that payout.<\/p>\n\n\n\n<p>So if it costs you $1 to pull a lever with a 10% chance of winning $10, the expected value is essentially breakeven (10% of $10 is $1, which is what it costs to pull the lever).&nbsp;<\/p>\n\n\n\n<p>Again,&nbsp;<strong>EV = [Probability of winning * What you win] + [Probability of losing * What you lose]<\/strong><\/p>\n\n\n\n<p>Here, EV = [10% * $10] + [100% * -$1] = $0.&nbsp;<\/p>\n\n\n\n<p>Digression over, this is why the main frameworks for prioritization include<strong>&nbsp;a) cost (ease) b) impact and c) confidence (probability):<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><a href=\"https:\/\/www.widerfunnel.com\/pie-framework\/\" target=\"_blank\" rel=\"noreferrer noopener\">PIE<\/a><\/li>\n\n\n\n<li><a href=\"https:\/\/www.productplan.com\/glossary\/ice-scoring-model\/\" target=\"_blank\" rel=\"noreferrer noopener\">ICE<\/a><\/li>\n\n\n\n<li><a href=\"https:\/\/cxl.com\/blog\/better-way-prioritize-ab-tests\/\" target=\"_blank\" rel=\"noreferrer noopener\">PXL<\/a><\/li>\n<\/ul>\n\n\n\n<p>All of these are models, and theoretical frameworks where we use inputs to predict desired outputs.&nbsp;<\/p>\n\n\n\n<p>So why is it so hard to build a prioritization model for content?&nbsp;<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>The complexity of our various content marketing goals<\/li>\n\n\n\n<li>The supporting role of content marketing in other teams and initiatives<\/li>\n\n\n\n<li>Multiscalar differences in prioritization importance<\/li>\n<\/ol>\n\n\n\n<p>First, content marketing goals are almost always multi-faceted. This is one reason we try to simplify goals into a sort of Overall Evaluation Criterion. If you\u2019re aimed at several different targets, it\u2019s hard to prioritize actions let alone hit each of those goals.&nbsp;<\/p>\n\n\n\n<p>Second, content is almost always useful as a supporting function in addition to a centralized effort. For instance, content can support sales cycles, retention, social media, and integrated marketing campaigns. It\u2019s hard to place a predicted value on these, let alone compare predicted values across teams and domains.&nbsp;<\/p>\n\n\n\n<p>Finally, content planning is multiscalar. What matters at the level of an individual keyword (volume, difficulty, intent) doesn\u2019t matter as much at the level of a campaign or cluster (customer demand, strategic importance, market trends).&nbsp;<\/p>\n\n\n\n<p>So it\u2019s a hard problem, and I\u2019m working on a model at this very moment.&nbsp;<\/p>\n\n\n\n<p>In the meantime,&nbsp;<strong>keep these things in mind when you prioritize content initiatives:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Prioritize both at the campaign\/cluster level as well as the atomized\/individual piece level (and perhaps use different models for each).&nbsp;<\/li>\n\n\n\n<li>Get crystal clear on your <a href=\"https:\/\/blog.hubspot.com\/marketing\/choosing-kpis\" target=\"_blank\" rel=\"noreferrer noopener\">KPIs<\/a> and make sure they\u2019re actually indicative of success at a program level. If overall traffic is the goal, clearly sales enablement content is going to be deprioritized (but vice versa if assisted revenue is the goal).\u00a0<\/li>\n\n\n\n<li>When possible, get objective and binary inputs into your model. For example \u201cDid this piece come from customer feedback?\u201d Or \u201cHow much monthly traffic do we expect from this piece?\u201d&nbsp;<\/li>\n\n\n\n<li>Consider prioritizing underrated dimensions. Everyone can and does prioritize by search volume. What if you were able to pick \u201cease\u201d and publish at 5-10X the pace? That could be a strategic advantage provoked solely by your prioritization model. Prioritization is inherently strategic, not a universally applicable science.&nbsp;<\/li>\n\n\n\n<li>Keep perhaps 20% of your <a href=\"https:\/\/monday.com\/blog\/project-management\/resource-management\/\" target=\"_blank\" rel=\"noreferrer noopener\">resources and planning<\/a> open for buffer space (things like last-minute additions, campaigns for trending topics, or lag time\/delays on planned initiatives).<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-recommended-reads\">Recommended Reads<\/h2>\n\n\n\n<p>1. <a href=\"https:\/\/www.linkedin.com\/posts\/irinamaltseva_contentmarketing-contentstrategy-activity-6986306528462934016-7-k0?utm_source=share&amp;utm_medium=member_desktop\" target=\"_blank\" rel=\"noreferrer noopener\">The traditional content funnel doesn\u2019t exist<\/a>&nbsp;&#8211; loved this LinkedIn post by Irina Maltseva. The idea that a prospect ALWAYS first clicks on your \u201cwhat is X\u201d piece, then goes to your \u201chow to do X\u201d piece, and finally purchases on your \u201cbest X tools\u201d piece is stupid. Treat every touchpoint like it might be the only one, at least as a baseline heuristic from which to experiment.&nbsp;<\/p>\n\n\n\n<p>2. <a href=\"https:\/\/diamondpencils.substack.com\/p\/your-team-is-wrong-about-what-it\" target=\"_blank\" rel=\"noreferrer noopener\">Your team is wrong about what it can get done<\/a>&nbsp;&#8211; Benyamin Elias writes about, essentially, limiting beliefs and the power of audacious projects with loose specifications to shatter them.&nbsp;<\/p>\n\n\n\n<p>3. <a href=\"https:\/\/www.linkedin.com\/posts\/jakubrudnik_contentmarketing-seo-activity-6988265179696283648-plst\/?utm_source=share&amp;utm_medium=member_desktop\" target=\"_blank\" rel=\"noreferrer noopener\">The case for content quantity<\/a>&nbsp;&#8211; Jakub Rudnik\u2019s LinkedIn takes have been excellent lately, and this one is just gold. He makes the case for shots on goal, AKA increasing content output.
